Take a single approved concept. It needs a vertical for stories and reels at 9:16, a portrait for feeds at 4:5, a square at 1:1 for placements that still use it, and often a landscape at 16:9 for video placements and display. That is four orientations before you have considered platforms.

Then platforms multiply it, because a 4:5 on one network is not automatically accepted on another, safe zones differ, and video length caps differ. Meta, TikTok, Google and Pinterest is a normal four for a small brand, and each has placements with their own requirements.

A conservative working number is twelve files per concept across a four-platform launch. That is the tax: it recurs every cycle, it is not creative work, and it is the reason a team that can produce five good concepts still ships two.

Why does cropping a finished ad fail?

Because a layout is a set of relationships, and a crop only changes the boundary.

A 16:9 ad has the product on the left and the text on the right, balanced for a wide frame. Crop it to 9:16 and one of two things happens: you keep the product and lose the text, or you centre it and get the middle of both. The composition was solved for a shape that no longer exists.

Three failures, in the order they appear:

The safe zone problem compounds all three. Vertical placements overlay interface elements at the top and bottom, so the usable area is smaller than the file. Content placed in those bands is technically present and practically hidden.

What has to stay variable in a master asset?

Four things. If all four are variable, every ratio is a repositioning job rather than a rebuild.

The product, as its own layer. Cut out, on transparency, at a resolution above the largest output. Then position and scale it per ratio rather than re-cropping a flattened image.

The text, as live text. Never baked into the image. Live text reflows, rewraps and rescales, and it can be shortened for the ratio that needs a shorter line. It is also the only way to localise later without rebuilding, which is the same problem in a different direction.

The background, extended well past every edge. Generate or shoot wider than the widest ratio you will need. A background with margin can be recomposed. One that stops at the frame cannot.

The logo and legal line, as placeable elements with a defined clear space rather than a fixed position. Their correct position differs by ratio and by safe zone.

Get those four right and the twelve files become one asset and twelve arrangements. Get any one wrong, particularly the text, and you are back to rebuilding.

What order should you build in?

Most constrained first, then open out.

Start at 9:16. It is the tightest frame with the largest safe-zone deductions, so a composition that works there has already solved the hardest case. Widening to 4:5, 1:1 and 16:9 then means adding room, which is straightforward.

Building the square first and going vertical is the common mistake and it fails predictably, because there is no additional height to find. You end up cropping the sides, which pushes the product out of frame, or shrinking everything, which leaves dead bands.

A workable sequence:

  1. Compose at 9:16 with the product, text and logo inside the safe zone.
  2. Widen to 4:5, repositioning rather than scaling the whole layout.
  3. Widen to 1:1 and 16:9, using the extended background.
  4. Check every output at thumbnail size, because that is the size most of them are judged at.
  5. Check the text at each ratio, since the headline character limits differ.

How do you get the file count down?

Three moves, in increasing order of effect.

Cut the ratios you do not need. Review where your spend actually goes. A brand running 80 percent of its budget in two placements does not need six ratios for every concept. Producing formats for placements you never fund is pure tax.

Template the arrangement. Once one concept has been solved across all ratios, that arrangement is reusable. The positions, scales and safe-zone offsets do not change between concepts, only the content does.

Make the variants from the master rather than rebuilding them. This is the part that changed.
